5 Hiring Mistakes New Managers Make I recently began a hiring process unlike any other now, Im the manager of the team, the HR director and a recruiter all in one! As hard as it can be to admit, being a human means that you will make mistakes. Sometimes those mistakes are minute and only mean a moment of embarrassment, while others are not so easily brushed off. Ive made quite a few over the past few months! In the world of HR and recruiting, the pressure to get the right hire is huge. Making a mistake with a new employee can cost the company a lot in the way of money and frustration. The best way to avoid hiring error is to consider your actions in the process before the offer letter is extended. Managers are especially vulnerable to hiring mistakes because they are often the point of contactat every point in the process: 1) Dont be easily wowed: Cover letters, resumes and CVs are all a part of the first steps in deciding who to interview. While these pieces are important to bringing an individual to your office and a great resource to form questions, they are not the end all be all. The reality is that these documents are the product of a candidate spending hours searching for the perfect words to make himself or herself look good. The even harsher reality is that  40% of applicants are lying on their resumes. In my case, seeing a big agency name on the resume made me assume the candidate had skills he or she just didnt. 2) Dont bring in too many people: Having a small pool of applicants interviewed means that you aren’t giving yourself a great selection, but having too many people walk through your door is just as dangerous. After 20-30 interviews, it’s only  natural that you may forget  which candidate was a member of their school’s newspaper and which one left their last job unhappy. Most hiring professionals look interview about 8 or 9 candidates. That’s not a lot, but think of the process as waves. It’s okay not to find the right fit in the first few interviews. Take time to regroup, define what wasn’t working and reconsider some of the resumes that you were on the fence about before.This may all seem like a lot of time, but the cost of a bad hire  can equal 30%  of the individual’s first-year potential earnings.  Doing a lot of interviews may make you feel busy but it doesnt mean you will find the right candidates any faster. I was doing interview after interview and offering jobs to pretty much everyone I met, wi thout a clear plan for filling voids in my organization. 3) Be cognizant of blabbing: When discussing your team, its mission, values and goals, the candidate is given a clearer view of what the entire company stands for. This is great and something every hiring manager should strive toward, but every moment you’re talking,  your candidate isn’t. This is the time to really get to know the person who could potentially be working in your office. Consider finding a way to walk interviewees around the office during their time with you. Not only will the individual have a better understanding of the environment, but you will have a greater understanding of their ability to adapt, meet new people and handle different surroundings. I learned very quickly to just stop talking and listen. Candidates will very often reveal what kind of workers they will be in your organization if you give them time to talk. 4) Make your questions count: Broad questions like “What should I know about you?” will lead to broad answers (i.e. a lot of what you already read in the resume). Give the questions you ask some thought. Consider what an employee in the job your hiring for needs to know or have experience in.  Develop questions that every applicant can be asked. This will give each interview a standard, allowing for an easier time choosing who won’t cut it. Asking questions like: Are you deadline oriented? are ridiculous, what applicant would say no? Instead, give them context: Our company works with a lot of smaller companies, which means both the budget and timeline are smaller than usual. Tell me about a time when you came in under budget and on time and really wowed a client! 5) Trust the gut: Chances are you have had a feeling when meeting a new person that was actualized later. For example, a  feeling in your gut  that a new employee was not right for the job and, sure enough, they didn’t last long in the company. While snap judgments are not okay or a good idea for getting to know someone, acting on a feeling after a few weeks of a not so stellar hire is better than waiting weeks to let that bad hire go. Likewise, be capable of admitting the mistake. Hiring managers and recruiters are human. Making mistakes is natural, but there are ways to avoid a bad hire.  For example, I hired a proof reader for my company and three emails later, I found a typo. I pointed it out and he became defensive. Obviously, a cranky editor with bad grammar is someone I should have eliminated a touch earlier. How To Pass Group Exercises at Assessment Centres - How2Become What are Group Exercises at Assessment Centres?Group Exercises usually form part of an assessment centre which normally  precede  the application form stage of a job selection process. In this article I will provide you with some crucial tips for passing the Group Exercise with high grades.Group exercises are commonly used to assess the following areas:Your ability to relate to others;Your ability to work as part of a team;Your communication skills;Your motivation and commitment;Your values.Many people become unnecessarily worried about Group Exercises and ?nd  the whole experience daunting as a result. However, by preparing effectively and  focusing on a number of key areas, you can increase your chances of success  dramatically.The number of people who take part in the exercise will vary, but as a general  rule of thumb there are normally eight candidates and up to four assessors in the room. The exercise usually takes place around a seated table, with the assessors  seated in stra tegically placed positions around the room so they can assess their  allocated candidates.SAMPLE GROUP EXERCISEThe exercise is around 45 minutes in duration with a 5 minute initial brie?ng by one of the assessors.  On the table in front of you, you will ?nd a number of sheets of paper that detail the exercise and the objectives you are to achieve. Where you sit around the  table is irrelevant.  The exercise normally consists of a ?ctitious scenario and you are required, as a  group, to come up with solutions to a problem or number of problems.Before we enter into the type of scenario that you might encounter during the  exercise, let’s take a look at a few important pieces of advice:IT’S NOT A COMPETITION!Some people make the mistake of thinking they are in competition with the other  candidates when, in fact, they are not.One of the assessment areas for the Group Exercise is the ability to work as part  of a team. This will include a number of key factors, but those people who argue,  are forceful, rude or aggressive will not score well.  Remember you are working together to come up with a solution. Do not worry  about what other people are doing but concentrate both on your performance and  on the task in hand.MAKE SURE YOU TAKE PARTThose people who do not contribute during the Group Exercise will fail. You must,  at the very least, take part and contribute. Most people will have something to say  during the Group Exercise and it is important that you do too.DON’T BE TOO REFLECTIVEWhilst re?ection is a positive attribute, there is not much time to sit back and  re?ect during the Group Exercise. The 45 minute period will go quickly and it is  important that the group progresses well with the task in hand and comes up with  solutions.DON’T INTERRUPT PEOPLE OR BE DISMISSIVEHave you ever been in a conversation with a rude, aggressive or dismissive  person?  Isn’t  it annoying? Remember that you are being assessed on your ability  to relate to others an d your communication skills.If someone is being rude, interrupts people or speaks over you, then ask them  politely if they  wouldn’t  mind stopping. You won’t be marked down for politely  asking. However, you will be marked down if you become confrontational  yourself, so be careful and concentrate on the task in hand.INVOLVE OTHERSIf you see a member of the group struggling or ?nding it hard to get involved, then  try to help them and involve them. You can ask them probing questions such as  â€˜What do you think?’ or ‘Do you have any suggestions?’. This kind of approach  demonstrates good communication skills and shows that you have the ability to  relate to, and involve, others.BE MOTIVATED AND POSITIVEDuring the Group Exercise, try to demonstrate a level of motivation and  commitment to achieving the task. This can be achieved in a number of different  ways but sitting back/slouching in your chair and not looking interested is not a  good way forward.Come across as if you genuinely want to be involved and provide positive  feedback to comments/suggestions that are worthy of praise. For example, if a  member of the team comes up with a good solution, why not say to them ‘That’s  an excellent idea, does everyone else agree?’.  Alternatively, you may wish to ask the group if anyone has any suggestions or  good ideas. Demonstrating good communication skills is not just about talking  yourself. It’s also about listening, providing feedback and helping others too.SAMPLE Group Exercise SCENARIONow, let’s take a look at a sample scenario.  The type of scenario that you will encounter during the Group Exercise stage will  vary from year to year and from consortium to consortium. However, it is not the  scenario that is important, but rather how you perform during it that really matters.  We recommend that you have about 40% of your attention on the task in hand  and the remaining 60% concentrating on your performance.You can use the following sa mple scenario to prepare for the real exercise.  Please note that this is not the exact scenario that you will be presented with on  your assessment day. However, it is a good practice aid to assist you during your  preparation.  Read the scenario in full before taking a look at the task you are required to  achieve.  Remember that you will be carrying out the exercise in a group situation during  the actual assessment day.SAMPLE GROUP EXERCISE SCENARIOYou are a group of elected members that represent a foreign country holiday  resort called Ficticia. The holiday resort relies heavily on the tourist industry as its  main income and many of the inhabitants are employed through this. The country  has very little ?nancial capital.  Unfortunately, there has been a large earthquake that has destroyed the majority  of the resort, leaving many people injured or missing. The majority of people who  are injured are the young and old.The resort has a large international airport with two runwa ys. Following the  earthquake, only one of the runways is available due to the damage that has  been caused. The majority of roads, rail networks and transport routes have also  been damaged and aid has been slow in getting to the people who need it most.TASKThere are six options to choose from.  Your task is to choose three options only, placing them in order of priority. I get hung up on seemingly basic questions. What are the most awkward-yet-basic questions I need to be prepared for? And can you tell me how to answer them? Answer from Executive Job Coach Dana Manciagli Thats a hard question because so many people blow it on seemingly simple interview questions. Heres what Ill do: Ill pick three that are common-yet-challenging for most of my clients and readers. To give you more help, I dedicated two full chapters on interviewing in my book, Cut the Crap, Get a Job! A New Job Process for a New Era. 1. Tell me about yourself. Nine out of 10 candidates blow this common-but-awkward question. Its awkward for the candidate because it is SO big and broad. The secret to answering it â€" make three points then stop talking: First sentence: Summarize your education. Second sentence: Summarize your work history. Third sentence: Summarize why you are here today, interviewing for this position. Example: I have a Bachelor of Science degree from UCLA in economics from 1995. I have seven years of operations experience in Fortune 500s such as Boeing and five years of finance experience, with a successful track record of execution excellence. I am here today because you are looking for someone with solid performance in ________ and _______ (from their job description). 2. Why should I hire you over other candidates? This is another common-yet-awkward question because it triggers self-doubt and you dont know the other candidates. The secret to answer it â€" make three points then stop talking! Pull all three from THEIR job description. This question is not about YOU…its about THEM. First sentence: You are looking for someone who can do ___________. I have excelled in that for three years. Second sentence: You need someone who is ______________ and __________ and I can give specific examples where I have proven this is a core competency of mine. Third sentence: You are looking for someone who is passionate about your company, your industry and this particular job. I really want this job, and I know I can deliver superior results for you and work well as a team member. 3. Give me an example where you have failed. This is awkward because they use the word failed and you are supposed to tell a story. The secret to answer it: DONT tell a horrific story that throws yourself under the bus. A recent client of mine (an ex-CEO) shared a story about how I took a pilot into a nationwide expansion and missed the numbers, so I underperformed. The interview was over. The secret to answering: Give a middle example, but one that shows self-awareness AND what you learned: I lead a major cross-team initiative but learned later that two people werent fully on board. I should have met with each person individually, and I have done just that ever since. I had to analyze and synthesize tons of data into a report for senior executives. I spent so much time proofing my data and cross checking that I finished it at the last minute. Since then, I have enlisted an extra pair of eyes to review my work, and I complete things earlier. In sales, I called on a major prospective client for six months, continuing to work with the people responsible for making the buying decision. However, I should have also worked the executive suite, including the CFO, with a value proposition that appealed to them. I learned how to do both effectively.
